High downloads with low engagement means you’re broadcasting into the void; low downloads with high retention means a small but loyal audience.

The essential metric stack (the five you actually need)

1) Completion rate

Completion rate is the percent of a single episode listeners who make it to the end. It tells you whether your content keeps attention.

Why it matters: High completion signals that episode length and structure match listener expectations. Low completion can indicate wrong pacing, weak intros, or episodes that overstay their welcome.

How I use it: I measure completion at the episode level and break it down by release week. For one podcast, episodes with story-led openings had 15–25% higher completion than those that started with long host banter. We adopted the shorter intros and saw retention climb.

Assumptions & definitions: "Unique listener" = distinct device or account identifier as reported by your host (if unavailable, use unique IP+user agent deduped). "Completion" uses episode duration: listener counted as complete when playback position ≥ 95% of episode length. Time-window: use 30 days from release to capture backfill plays.

Google Sheets formula (episode-level completion using listeners at start and end):

Where B2 = listeners at start, C2 = listeners at end. If you have total time-listened data (seconds), use: =IF(D2=0,0,(E2 / (D2 _ F2)) _ 100) where D2 = total plays, E2 = total seconds listened, F2 = episode duration in seconds.


2) Retention by chapter (or segment)

Retention by chapter tracks how many listeners remain during specific time segments of an episode — for example, intro, main interview, Q&A, outro.

Why it matters: It surfaces where people drop off. Maybe the middle interview lags, or listeners skip sponsor read areas. It’s the most actionable metric for content edits.

Workarounds: use timestamps in your show notes and compare completion percent before and after timecodes reported by platforms. Or place short, unique audio cues at chapter boundaries and run A/B tests using privately hosted feeds.

Assumptions: Chapter boundaries are aligned to episode timestamps in seconds. If platform reports per-minute cohorts, map minute bins to nearest chapter.

Sample calculation (per chapter):

Where G2 = listeners at chapter start, H2 = listeners at chapter end.


3) Listener Lifetime Value (LTV)

Listener LTV estimates the revenue a listener will generate over their relationship with your show. Even without direct sales data, you can approximate it for sponsorship planning and prioritizing retention versus reach.

Why it matters: LTV turns abstract audience health into monetary decisions: how much to spend on ads, promos, or producer time.

Simple formula I use: LTV = (Average revenue per episode listener) × (Average episodes listened per listener lifetime).

If you don’t have direct revenue: estimate average ad CPM for your niche, multiply by average unique downloads per episode (from unique listeners), and then estimate how many episodes the average listener consumes before churning.

Google Sheets conservative LTV example (cells):

  • CPM (cell B2) — e.g., 25
  • Avg unique downloads per episode (B3) — e.g., 1,500
  • Ad impressions per listener per episode (B4) — typically 1 for unique listeners
  • Avg episodes per listener lifetime (B5) — e.g., 12

Estimated revenue per episode listener = (B2 / 1000) _ (B3 / B3) _ B4 -> simplifies to B2/1000 _ 1 _ B4

LTV formula (cell B7): = (B2 / 1000) _ B4 _ B5

If you want to derive LTV from observed revenue and unique listeners: =IF(B10=0,0,B9 / B10 * B5)

Where B9 = total sponsorship revenue over period, B10 = unique listeners in that period, B5 = avg episodes per listener lifetime.

Clarifying assumptions: CPM is for host-read equivalent inventory unless you adjust for produced ad discounts. "Avg episodes per lifetime" should be calculated from cohort analysis over 90 days to 12 months depending on show cadence.

In practice: For a B2B show I advised, conservative CPM = $20, avg unique per episode = 2,000, and baseline lifetime = 12 episodes. Estimated LTV = (20/1000)112 = $0.24*12 = $4.8 per listener. After launching a paid newsletter that increased lifetime by 40% (12 → 16.8), LTV rose to ~$6.72, paying back acquisition and production costs within three months.

Notes: ensure normalization windows are consistent across comparisons (I use 90 days). If raw distributions are skewed, use log-normalization or percentile ranks.


5) Return-listener percentage (RLP)

RLP is the percent of listeners who come back for a second or subsequent episode within a defined window (usually 30 or 90 days).

Why it matters: It tells you whether the show has "habit" qualities. A high RLP means you can build reliable revenue streams and audience-based experiments.

Benchmarks and expectations: While benchmarks vary by genre, I consider 35–45% over 30 days healthy for interview shows; niche storytelling shows can exceed 60%.

Formula (30d RLP): = (Unique listeners who consumed ≥2 episodes in last 30 days) / (Unique listeners in last 30 days) * 100

Assumptions: "Consumed" = listened >= 10% of episode or reached first ad break — define consistently based on your show structure.


Prioritizing metrics by show goal

Not every podcaster needs to obsess over every metric. Here’s how I’d prioritize based on typical goals, with practical next steps.

Goal: Rapid audience growth (new shows)

Focus: Downloads and discovery metrics initially, then RLP and completion.

Why: You need enough growth signal to test content-market fit. But don’t stay in downloads-only mode for long.

First 3 months: prioritize discovery and A/B test title/description. Measure RLP weekly to detect whether new listeners stick.

Decision rule: If RLP < 25% after 90 days despite consistent discoverability improvements, pivot format or niche.


Goal: Deep engagement and community (mid-stage shows)

Focus: Completion rate, retention by chapter, and engagement rate.

Why: You want listeners who participate and share. These metrics indicate whether your episodes create rituals.

Action: Build segments in episodes that encourage interaction (questions, polls) and measure engagement lift. If completion for interactive segments is low, rework prompts or timing.

Decision rule: If engagement rate doesn’t increase by 15% after three iterative experiments, consider reallocating content budget to tighter storytelling or branded series.


Goal: Monetization and revenue growth (established shows)

Focus: Listener LTV, RLP, and engagement rate.

Why: Monetization depends on predictable, valuable listeners who take action.

Action: Run sponsor experiments with different ad placements and record conversion rates. Use LTV to set acceptable acquisition costs for paid promos.

Decision rule: If sponsor conversion is below your predicted LTV threshold for two consecutive campaigns, test different creative (host-read vs. produced), or move to targeted episodic sponsorships.


Full case study: Niche B2B interview show (before → after)

Background: A weekly B2B interview podcast with 2,000 average downloads per episode, long-form interviews (~55–60 minutes), and low repeat listens. Goal: increase monetizable audience and sponsor revenue.

Timeline & tools:

  • Months 0–1 (baseline): Data export from Simplecast (CSV). Key fields: episode_id, play_start_count, play_completed_count, avg_listen_seconds, publish_date.
  • Tools: Google Sheets, Looker Studio, Mailchimp for newsletter, custom mid-roll tracking via hashed UTM links.

Exportable metric definitions (copy-paste friendly)

  • Retention by Chapter: For each chapter timecode, (listeners at chapter end ÷ listeners at chapter start) × 100. If timestamp data unavailable, estimate via unique audio cues and sample size.

  • Return-Listener Percent (30d): (Unique listeners who consumed ≥2 episodes in last 30 days ÷ Unique listeners in last 30 days) × 100. "Consumed" = listened to ≥10% of an episode or reached first ad break.

  • Engagement Rate (composite): Normalize each action to a 0–1 scale across a 90-day baseline then compute: (0.6 × normalized completion) + (0.2 × normalized shares) + (0.2 × normalized clicks).

  • Listener Lifetime Value (LTV) — conservative: LTV = (Avg revenue per episode listener) × (Avg episodes consumed per listener lifetime). If revenue unavailable: LTV ≈ (CPM / 1000) × Ad_impressions_per_listener × Avg_episodes_per_lifetime.


Dashboards to build (and why they matter)

A handful of dashboards gives you a panoramic view without getting lost in rows.

The Daily Pulse (lightweight)

What it shows: downloads, unique listeners, completion rate (7-day moving average), and RLP (30-day).

Why: Quick health check. I glance at this each morning to spot anomalies from releases or technical issues.

Design tip: Keep it visual — one-row sparklines for each metric with % change indicator.


Episode Performance Dashboard

What it shows: completion rate by timestamp, retention by chapter, shares, clicks, average listen duration, and listener acquisition source (if available).

Why: This is where you learn what parts of episodes work. Use it weekly after new releases.

Design tip: Include audio waveform overlays tied to retention dips — visually obvious places to edit or rejig.


Monetization & LTV Dashboard

What it shows: LTV estimate, sponsor conversion rates, ad placement performance, revenue per episode, and cost-per-acquisition for paid promos.

Why: Aligns financial decisions with audience behavior.

Design tip: Show LTV versus CAC in a single chart to judge promo viability.


Cohort Retention Dashboard

What it shows: cohorts by acquisition month and their 1–12 week retention (RLP), completion trends, and churn triggers.

Why: Reveals whether product changes affect listener longevity.

Design tip: Use heatmaps for quick identification of cohort decay or improvement after format changes.


Decision rules: practical and unforgiving

Clarity is power. Here are simple rules I use when advising shows.

  • If episode completion drops by more than 10% after a format change, roll back within two releases unless you have a clear hypothesis and a corrective test planned.

  • If RLP is below 25% at 90 days and discovery channels are healthy, schedule a format pivot workshop: re-evaluate intros, episode length, and core promise.

  • Treat LTV < 3× CAC as a red flag for paid acquisition; either improve retention or reduce acquisition costs.

  • If sponsorship conversion is >20% higher on host-read ads than produced spots, prioritize host-read; flip if conversion reverses consistently across three campaigns.

  • If a particular episode segment causes a >15% drop in retention across multiple episodes, remove the segment or move it to the end for gated listeners.


Practical experiments you can run today

Here are experiments I’ve run (and would recommend) that produce rapid feedback.

  1. Intro A/B: Record two 30-second intros — one personal story, one cold summary. Release as split promos or measure via shortened teaser episodes. Track completion and RLP for both.

  2. Sponsor placement test: Split episodes into two groups — host-read in the middle vs. pre-roll. Measure conversion and completion for each. I’ve seen mid-roll host reads outperform pre-roll in conversion by 1.5× with only a small completion hit.

  3. Chaptered teaser: Publish an episode with clear chapters and remix a version with a short mid-episode bonus segment to see if gated incentives increase RLP.

What to do when your host doesn’t provide data

Not all hosting platforms expose retention by chapter or user-level data. That’s okay.

Workarounds I’ve used:

  • Use web-based players that fire analytics events on timecodes — combine with UTM-tagged links in show notes.
  • Host a private feed for a subset of listeners and instrument it with analytics to run controlled experiments.
  • Use surveys only for rough validation: ask new listeners what made them stay or leave; correlate qualitative answers with episode performance.

How often to check these metrics

Daily: Quick pulse metrics (downloads, unique listeners) and alerts.

Weekly: Episode performance, completion trends, and engagement changes.

Monthly: Cohorts, LTV recalculation, and sponsorship conversion analysis.

Quarterly: Strategic pivots, major format experiments, and long-term LTV validation.

I find that three months is usually the minimum timeframe to see a meaningful change after a content pivot. Shorter tests are useful for tactical tweaks (intro length, ad placement), but don’t overreact to weekly noise.


My final piece of advice (what I wish I’d known sooner)

Data is only useful when it changes what you do. If you’re collecting metrics that don’t influence a decision, stop. Replace them with a metric that does.

For most shows, that means treating retention and return behavior as first-class citizens. Convert listeners into repeat listeners, and everything becomes easier: pitching sponsors, growing organically, and iterating content.

If you walk away with one action today: pick a single episode that underperformed by completion, map retention by chapter, and run one focused experiment to fix the highest-impact drop-off. Repeat the cycle. Small, consistent improvements compound faster than chasing viral spikes.

Downloads tell you reach. Completion, retention, engagement, return listeners, and LTV tell you value.

Track the value, not just the noise. Treat these metrics like parts of a conversation with your audience — listen, respond, and iterate.
